Description

Problem

MiniMaxM3ForCausalLM.load_weights (tensorrt_llm/_torch/models/modeling_minimaxm3.py) passes checkpoint
tensors to the generic loader under their checkpoint names. MiniMaxM3HfWeightMapper only renames the gate
bias, and nothing else on this path renames weights.

llm-compressor's compressed-tensors NVFP4 format (nvfp4-pack-quantized) uses different names and a
different scale convention from the ones TRT-LLM's NVFP4 Linear and MoE loaders read:

compressed-tensors TRT-LLM relation
weight_packed weight same bytes (packed FP4)
weight_scale weight_scale same (FP8 per-16-element scale)
weight_global_scale weight_scale_2 reciprocal
input_global_scale input_scale reciprocal

So a MiniMax-M3 checkpoint that uses these names does not load. For example, the fused-MoE loader looks up
<expert>.w1.weight, gets None, and fails assert w1_weight is not None and w3_weight is not None in
tensorrt_llm/_torch/moe/fused_moe/quantization.py.

LagunaHfWeightMapper.preprocess_weights (modeling_laguna.py) already does this translation, but inline,
so no other model can reuse it.

Fix

  • Shared helper. Laguna's translation moves into
    convert_compressed_tensors_nvfp4_weights() in tensorrt_llm/_torch/models/checkpoints/hf/weight_mapper.py.
    The math is unchanged:

    • weight_packed is renamed to weight.
    • Both global scales are inverted.
    • A global scale of 0, which marks an uncalibrated expert, stays 0. Inverting it would give Inf, and Inf
would win the MoE's per-layer max over experts.

The helper also differs from the inline code in two small ways:

    • It returns its input unchanged when there is nothing to convert.
    • It keeps a ConsumableWeightsDict as one, through ConsumableWeightsDict.take_ownership. The inline
code returned a plain dict, which turned off module-by-module release.
  • Laguna. LagunaHfWeightMapper.preprocess_weights calls the helper behind its existing
quant_mode.has_nvfp4() gate. The converted names and values are the same as before.

  • MiniMax-M3. MiniMaxM3ForCausalLM.load_weights calls the helper first, before the five-way
QKV/indexer packer and the generic loader read the dict.

    • The helper keys on tensor names, not on the global quant config. When NVFP4 covers only some modules,
the global config is MIXED_PRECISION and has_nvfp4() is false.
    • A checkpoint with no compressed-tensors NVFP4 names reaches the loader as the same object, unchanged.
    • MiniMaxM3VLForConditionalGeneration reaches the helper through the text loader, after the
      language_model. prefix is stripped.
  • Uninvertible global scales. A global scale that is 0, negative or non-finite is set to 0, as before. The helper now
counts these and logs one summary warning with a few example tensor names (review follow-up): 0 is expected for
experts without calibration data, but a negative or NaN scale means a broken checkpoint, and a weight global scale
of 0 zeroes that expert's output.

Scope: this PR changes only how tensor names and scales are read. Which modules load as NVFP4 is still
decided by the model's quantization config, and this PR does not change how that config is parsed.

Test Coverage

New tests. All of them are under tests/unittest/_torch/models/checkpoints, which l0_cpu and l0_a10
already include.

  • tests/unittest/_torch/models/checkpoints/hf/test_weight_mapper.py
    • test_compressed_tensors_nvfp4_names_and_global_scales_are_converted checks:
      • the renames
      • the reciprocal scales
      • that a 0 global scale stays 0
      • that a lazily read ([...]) scale tensor is converted
      • that other tensors pass through as the same objects
    • test_compressed_tensors_nvfp4_uninvertible_global_scales_log_one_warning checks the single summary warning, its
counts and examples, and that clean scales log nothing.
    • test_compressed_tensors_nvfp4_conversion_returns_other_checkpoints_unchanged checks that a
TRT-LLM-named dict is returned as the same object.
    • test_compressed_tensors_nvfp4_conversion_keeps_consumable_weights checks that the result is still a
ConsumableWeightsDict and that the source is emptied.
  • tests/unittest/_torch/models/checkpoints/hf/test_minimaxm3_weight_mapper.py
    • test_load_weights_converts_compressed_tensors_nvfp4_experts[text] and [vl] check what reaches
DecoderModelForCausalLM.load_weights. The vl case gives the checkpoint keys a language_model.
      prefix.
    • This file also factors the hand-built model setup of the existing
test_load_weights_accepts_base_mapper_without_params_map into _make_layerless_model, which both tests
      use.

The existing test
tests/unittest/_torch/models/checkpoints/laguna/test_laguna_weight_mapper.py::test_laguna_hf_weight_mapper_preprocesses_nvfp4_weights
covers the Laguna path and is unchanged.

What was run locally

  • Run: pytest on the three new tests in test_weight_mapper.py, with torch 2.14 CPU. The real
checkpoints/hf/weight_mapper.py and checkpoints/base_weight_loader.py modules were imported; only
their heavy imports (model_config, modeling_utils, the checkpoint catalog and load-plan modules,
    tensorrt_llm.mapping) were stubbed. 3 passed.
  • Not run: pytest on test_minimaxm3_weight_mapper.py and test_laguna_weight_mapper.py. They import
the modeling modules, and tensorrt_llm cannot be imported on the development machine (no CUDA build),
so CI has to run them.
  • Not run: any GPU or end-to-end serving test of this branch.
  • Run: formatters and linters, at the versions pinned in .pre-commit-config.yaml. The full pre-commit
    suite was not run.
    • ruff 0.9.4 format and check on the non-legacy files: clean.
    • isort 5.12.0, yapf 0.43.0, autoflake 2.3.1 and scripts/legacy_utils.py lint-precommit on
      weight_mapper.py: clean.
    • codespell and git diff --check: clean.
  • Run: test bodies, with torch 2.14 CPU and stubbed tensorrt_llm package imports. A harness took the
bodies of the three new helper tests and the existing Laguna preprocess_weights test verbatim from the
test files. It ran them against the helper, BaseWeightMapper.rename_by_params_map and
LagunaHfWeightMapper.preprocess_weights, all taken from this branch's source. All passed.
  • Run: comparison with the old Laguna code. Over 50 random trials, the helper's output matched the
previous inline Laguna code bit for bit. The inputs included 0 and Inf global scales.
  • Run: both load_weights methods. A harness hosted the source of MiniMaxM3ForCausalLM.load_weights
and MiniMaxM3VLForConditionalGeneration.load_weights on a stub base class that records what it receives.
    • On this branch, the generic loader receives weight, weight_scale, weight_scale_2 and
input_scale. This holds for the text and VL classes, each with a plain dict and with a
      ConsumableWeightsDict.
    • On main, the generic loader receives the raw weight_packed and *_global_scale names.
    • A TRT-LLM-named dict reaches the loader as the same object.

🤖 Generated with Claude Code

Dev Engineer Review

  • Adds a shared converter for compressed-tensors NVFP4 weights. MiniMax-M3 uses it before projection packing and generic loading. Laguna uses it behind its existing NVFP4 gate.
  • The converter renames packed weight keys, inverts global scales, preserves zero scales, and maps negative or non-finite scales to zero with a warning.
  • The PR states that quantization-config parsing and NVFP4 module selection remain unchanged. No current review finding counts are available.

QA Engineer Review

  • test_weight_mapper.py adds helper tests for key conversion, scale handling, warning aggregation, unchanged mappings, and mapping ownership. test_minimaxm3_weight_mapper.py adds text and VL checkpoint-loading coverage.
  • The author reports that the three helper tests passed locally. The MiniMax-M3 and Laguna pytest files, GPU tests, and end-to-end serving tests were not run locally.
  • The test-list search found no matching entries in tests/integration/test_lists/test-db/ or tests/integration/test_lists/qa/. Coverage is needs follow-up because the broader model, GPU, and serving tests were not run.

Per-File QA Perspective

  • tensorrt_llm/_torch/models/checkpoints/hf/weight_mapper.py: Verify NVFP4 key renaming, reciprocal scale conversion, handling of invalid scales, warning output, and mapping ownership.
  • tensorrt_llm/_torch/models/modeling_laguna.py: Verify the shared converter preserves Laguna loading behavior when NVFP4 is enabled.
  • tensorrt_llm/_torch/models/modeling_minimaxm3.py: Verify conversion runs before projection packing and generic loading for text, VL, and mixed-precision checkpoints.
  • tests/unittest/_torch/models/checkpoints/hf/test_weight_mapper.py: Covers converter behavior and mapping semantics. No matching CI or manual-QA test-list entry was found.
  • tests/unittest/_torch/models/checkpoints/hf/test_minimaxm3_weight_mapper.py: Covers NVFP4 expert-weight loading for MiniMax-M3 text and VL checkpoints. No matching CI or manual-QA test-list entry was found.

MiniMaxM3ForCausalLM.load_weights hands checkpoint tensors to the
generic loader under their original names. Checkpoints quantized to
NVFP4 with llm-compressor's compressed-tensors format name the packed
weights `weight_packed` and store `weight_global_scale` and
`input_global_scale` in multiplier form, so the NVFP4 loaders find no
`weight`. The fused-MoE loader, for example, finds no
`<expert>.w1.weight` and fails `assert w1_weight is not None and
w3_weight is not None`.

LagunaHfWeightMapper already translates these names. Move that
translation into a shared helper, convert_compressed_tensors_nvfp4_weights
in checkpoints/hf/weight_mapper.py: weight_packed -> weight, and
weight_global_scale / input_global_scale -> weight_scale_2 / input_scale
as reciprocals, with 0 kept as 0 for uncalibrated experts. The helper
returns its input unchanged when no such names are present and keeps a
ConsumableWeightsDict a ConsumableWeightsDict.

Laguna calls the helper behind its existing NVFP4 gate. MiniMax-M3 calls
it at the top of load_weights, before the five-way projection packer and
the generic loader read the dict. It is keyed on tensor names rather than
on the global quant config, which is MIXED_PRECISION when NVFP4 covers
only some modules. The VL class reaches it through the text loader after
the language_model. prefix is stripped.

Walkthrough

The change adds a shared converter for compressed-tensors NVFP4 checkpoints and uses it in Laguna and MiniMax-M3 weight-loading paths. The converter renames packed-weight and scale keys, inverts global scales, preserves unrelated entries, and returns unchanged mappings when no matching keys exist.

Test the unmatched ConsumableWeightsDict path.

When no NVFP4 suffix matches, assert that the helper returns the same ConsumableWeightsDict and retains its ordinary checkpoint keys. The existing no-match test uses a plain dictionary, and the consumable test covers only the conversion path.

Exercise the compressed-NVFP4 mapping through a real MiniMax MoE load.

test_load_weights_converts_compressed_tensors_nvfp4_experts patches DecoderModelForCausalLM.load_weights, so it checks only the converted dictionary. It does not check that the real loader matches the expert projection or installs weight_scale_2 and input_scale. The generic NVFP4 MoE tests use canonical scale keys and do not cover this MiniMax conversion.

Add a focused test with one real MiniMax MoE expert projection. Pass the compressed keys through MiniMaxM3ForCausalLM.load_weights without patching the base loader, then assert the expert's installed weight_scale_2 and input_scale. This can catch rejected keys and scale-installation regressions.

Reject converted-key collisions.

If a mapping contains both layer.weight_packed and layer.weight, this assignment silently discards one tensor. The surviving value depends on insertion order and can disagree with its scales. Reject duplicate destination names before assignment.

Optional: a global scale that is not positive becomes 0 here with no log. When this is a weight_global_scale, the MoE loader then computes that expert's alpha as 0, so the expert's output is zeroed. That is intended for experts with no calibration data, but a negative or NaN scale (or an all-zero layer) means the checkpoint is broken, and right now nothing shows it. Could the helper count these and log one summary warning with a few example tensor names? One warning per tensor would be very noisy across experts and layers.

Thanks, done in 6b776cd: the helper now counts global scales that are 0 or negative/non-finite and logs one summary warning with up to three example tensor names per kind (0 = no calibration data; negative/NaN = broken checkpoint, noting that a weight global scale of 0 zeroes that expert's output). Conversion is unchanged; test_compressed_tensors_nvfp4_uninvertible_global_scales_log_one_warning covers it.

Review follow-up. A global scale that is 0, negative or non-finite becomes 0
when converted. 0 is intended for experts without calibration data, but a
negative or NaN scale means a broken checkpoint, and a weight global scale
of 0 zeroes that expert's output. Nothing showed either case. The helper now
counts them and logs one summary warning with a few example tensor names.
