[TRTLLM-17448][feat] Support upstream vendor promotion and discoverable bot feedback - #20744
Follow up on #19048 with live canonical-tip validation, ancestry-proven upstream
promotion, discoverable bot feedback, and a complete vendor-source update guide.
The consumer lock can lag behind the shared canonical dev branch, particularly
when main and a release branch share that branch. Valid PR attribution alone does
not prove that the maintainer can fast-forward dev to the reviewed source pin.
This was observed in #20209.
Normal updates use a temporary branch in an upstream fork and provide contributor
metadata. The upstream exception permits the configured upstream repository and
branch when Git ancestry proves:
previous canonical pin <= live dev tip <= reviewed source pin <= observed upstream tip
Validate the exact pinned SHA, not just a temporary branch's moving head or the
consumer's old lock revision. Recheck live ancestry after attribution and before
publication, including when only remote refs move.
Qualifying upstream pins need no upstream PR list or vendor-promotion entry for
that vendor. Upstream merge commits are allowed; temporary-fork updates still
require linear history and attribution. Explicit manual attribution flags are
rejected for a new upstream-main promotion rather than silently discarded.
Promote dev only to the reviewed SHA and restore the canonical URL/branch in a
separate lock-only PR. Preserve materialization and source-selection checks,
non-force pushes, consumer-base isolation, and normal source-PR review/CI.
Persist upstream ancestry in signed VENDOR PROMOTION V2 commit-message
provenance, and verify/reuse that immutable proof during recovery. Existing V1
temporary-fork provenance remains supported. A future refresh must prove its
actual target contains the promoted pin before omitting those commits.
Discoverable feedback and monitor scope
Authors had difficulty finding updated validation results in long PR timelines
when the bot edited an existing comment. The bot now posts a new comment for each
meaningful result change, mentioning the author and linking the superseded
result. Fingerprints in GitHub comments prevent duplicate notifications after
unchanged polls, lost responses, or SQLite loss. Observation-only tip movement
does not notify; comments explicitly warn that recorded tips may become stale and
instruct authors to fetch live refs before rebasing or choosing a new pin.
Bot-owned marked reviews, including dismissed ones, link to the latest result.
Only active automated objections are dismissed when resolved; human reviews are
not modified and the bot never grants code-review approval. GitHub support for
updating dismissed review bodies was verified against the running bot's existing
results. This feedback change stays with source validation because actionable
diagnostics are only useful when authors can find the current result.
Monitor configurations accept main or release/<name> and each instance scans
only its configured base. When a PR is retargeted to a development branch, the
owning monitor withdraws its obsolete objection and stops tracking it. Transfers
between supported bases preserve per-monitor ownership, including recovery
without SQLite.
Documentation and review follow-up
The worked PrimTS guide covers edit/test → temporary source branch → export →
commit → ancestry check → push → pin → verify → consumer PR metadata. It explicitly
stages compatibility-patch changes and regression tests, and stops an advanced-tip
rebase if canonical history no longer contains the prior observed tip or locked
revision. Every canonical/upstream fetch must succeed and resolve to a commit before
its result is used, so stale FETCH_HEAD cannot reach ancestry checks. The
operator guide documents the upstream exception and provenance.
Review follow-up removes an unreachable upstream diagnostic and an immediately
redundant canonical-tip lookup while preserving race-boundary checks. Tests cover
explicit attribution rejection, the previous-revision guard, precise tamper
errors, stale-tip notification deduplication, and non-vacuous cleanup assertions.
The final review follow-up compares canonical history through the canonical repository,
not the upstream repository. The merged-PR monitor reuses the ancestry proof from its
current-lock check while retaining the post-attribution and pre-publication checks.
Regression tests isolate upstream Git objects to exercise missing dev-only commits,
and verify exactly two live-tip checks before feedback for both source modes.
Those tests also reproduce the failures when run against the previous implementation.
No vendor lock, vendored kernels, inference APIs, dependencies, or ownership change.
Test Coverage
All 558 standalone CPU tests passed at 8448cc3a95, based on main ba16910b40:
Coverage includes fork attribution; both consumer bases; upstream merge commits;
divergent, stale, and rewritten history; reference movement before feedback and
publication; materialization; V1/V2 provenance and tamper rejection; recovery
without SQLite; feedback discoverability, deduplication, and partial writes;
retargeting cleanup; and unrelated-account/vendor feedback preservation. Tests
use real temporary Git repositories and fake GitHub responses, without credentials
or GPUs. CPU CI already includes these suites via the existing unittest/others
entry in tests/integration/test_lists/test-db/l0_cpu.yml.
Pre-commit checks, git diff --check, and shell syntax checks for documented Bash
commands passed. The documented ancestry guard was also exercised against a real
temporary Git history: a normal advance succeeds; rewind and divergence stop.
All 15 fetch-guard cases pass (five command sequences, each covering success,
failed fetch with stale state present, and failed commit resolution).
PR Checklist
Please review the following before submitting your PR:
PR description clearly explains what and why. If using CodeRabbit's summary, please make sure it makes sense.
If PR introduces API changes, an appropriate PR label is added — either api-compatible or api-breaking. For api-breaking, include BREAKING in the PR title. Not applicable: no inference API changes.
Any new dependencies have been scanned for license and vulnerabilities. Not applicable: none added.
CODEOWNERS updated if ownership changes. Not applicable: ownership unchanged.
It looks like this branch is under active development. To avoid overwhelming you with review comments due to an influx of new commits, CodeRabbit has automatically paused this review. You can configure this behavior by changing the reviews.auto_review.auto_pause_after_reviewed_commits setting.
Vendor promotion now supports qualifying pins from the configured upstream branch. The tooling validates ancestry against the live canonical tip and records version 2 provenance. The monitor handles supported consumer branches and publishes revision-linked feedback snapshots. Contributor guidance and tests cover these workflows.
Contributor guidance describes temporary-fork updates and the upstream-main exception. It covers ancestry checks, pinning, metadata, promotion, and dev-branch advances.
Plan and verify promotion provenance scripts/vendor/promote.py, tests/unittest/others/test_maintain_prims_ts.py
Promotion planning accepts qualifying upstream-main pins without attribution options and records version 2 ancestry provenance. Validation, recovery, and publication verify ancestry and live tips. Temporary-fork promotions retain attribution requirements.
Validate source ancestry during review scripts/vendor/diagnostics.py, scripts/vendor/metadata.py, scripts/vendor/bot.py, tests/unittest/others/test_vendor_bot.py, tests/unittest/others/test_maintain_prims_ts.py
The monitor checks source ancestry before metadata resolution and rechecks validity before reporting. Diagnostic and metadata guidance describes temporary-fork history requirements and rebasing onto the latest canonical tip. Tests cover ancestry validation and tip changes.
The monitor limits consumer targets to main or release/<name> and handles cleanup after retargeting. It fingerprints validation results and posts new comments when the result changes. Automated reviews link to the latest comment. Tests cover deduplication, cleanup, and recovery.
A failed fetch can make the recovery instructions use an outdated canonical tip. Check the fetch result before rebasing.

test_maintain_prims_ts.py adds coverage for contained tips, stale and divergent pins, canonical rewinds, preparation-time races, upstream-source rejection, live-tip checks, and write suppression.
test_vendor_bot.py adds canonical-tip operator-error coverage and rechecks valid feedback when only the development tip changes.
No matching reference to tests/unittest/others or test_maintain_prims_ts.py exists under tests/integration/test_lists. The tests guidance allows unlisted tests for local or QA use, but the CI-protection decision must be explicit. If these tests must run in CI, add them to the appropriate test list.
Coverage verdict: sufficient for the changed behaviors; CI-list intent requires confirmation.

Align the test name and comment with what the test validates.
The test name is test_upstream_exception_does_not_waive_other_vendors_metadata. The comment describes an upstream-main update for another vendor. reviewed is https://github.com/author/library.git on main, but FakeGitHub.upstream_repo is org/library. That pin is a personal-fork temporary source, not an upstream-main pin. The test never enters the new upstream-main path. It passes without the feature, so it does not cover the intent in its name.
With a valid upstream-main pin, the bot skips metadata parsing entirely. A "still blocked on vendors.toy" assertion therefore cannot hold for that case. Rename the test and fix the comment to match the temporary-fork behavior. For example, rename it to test_temporary_fork_requires_own_vendor_metadata. Alternatively, delete it if other tests already cover this behavior.

Cover an upstream pin that omits the previous canonical revision.
The current cases do not reach this branch because the normal reviewed pin descends from world.previous. Set world.reviewed to the baseline world.upstream before calling _pin_upstream; the helper pins world.reviewed and then overwrites world.upstream. The canonical tip remains world.previous, so _check_canonical_tip returns early and _check_source reaches the intended diagnostic.

The ancestry checks and their test matrix look right, and I ran both test files locally (442 passed). Two whole-PR points:
Ticket and scope. This adds a new promotion mode (upstream-main pins), a new on-disk provenance format (VENDOR PROMOTION V2), and rewrites how the bot posts feedback (new fingerprinted comment per result change, DISMISSED reviews now edited). That is a feature, not a [None][fix]; please attach a JIRA. The third commit (comment posting rewrite) is also a separable behavior change that the title does not hint at. If it stays in this PR, give it a paragraph in the description so a future reader of the squashed commit can find why comment semantics changed; splitting it out would be cleaner.
Description. The description currently opens with a coderabbit auto-review block that says it could not verify the diff. Please remove that block; it is noise for anyone reading the merged commit.
Docs for the user-visible changes (README.md and vendor-sources.md) are present and match the code as far as I checked. Test registration is fine: both files are cpu_only and unittest/others is already in l0_cpu.yml.

[None][feat] Support upstream vendor promotion and discoverable bot feedback

@brnguyen2 Review follow-up is pushed in d018305, with replies on each inline thread. The complete vendor suites pass 554 tests; pre-commit, whitespace checks, and documented Bash syntax/ancestry-guard checks also pass.
I changed the PR type to [feat], removed the stale auto-generated review block, and added dedicated rationale for append-only result comments, review permalinks, and monitor retargeting. These stay in this PR to keep the source-validation change and its author-facing feedback together. The requested JIRA identifier still needs maintainer input; I have not invented a ticket.
The remaining CodeRabbit test nits are covered too: the temporary-fork test now has an accurate name, and the upstream exception matrix rejects a pin missing the previous canonical revision even when the dev tip equals that pin. No CI-registration change is needed: both files are cpu_only, and tests/integration/test_lists/test-db/l0_cpu.yml already selects unittest/others.
I retained full branch/ancestry diagnostics with an explanation in the thread, and verified real GitHub support for updating dismissed reviews. I am leaving human review threads for the reviewer to resolve after checking the changes.

Approving — the comments below are optional touch-ups, not blockers.
All six earlier threads are addressed in d018305 or defended convincingly; I've resolved them below. The two touched test files pass for me locally (482 tests, run with --noconftest because tests/unittest/conftest.py imports torch).
One leftover from the redundancy thread: in the bot's merged-PR path, _check_current and the standalone _check_source still run back to back on identical inputs (inline at [scripts/vendor/bot.py:973](https://github.com/NVIDIA/TensorRT-LLM/pull/20744/files#diff-95dd5b1dc282c36a87b0134d7aec9a39b441fbc0632d4485f74e46dd78aeb008R973)). Not a blocker.
A note for the test fakes rather than the code: World.compare resolves every SHA in a single source repo regardless of the repo argument, so the cross-repo compares in _check_source (dev-branch SHAs looked up through the upstream repo, and vice versa) are only exercised against real GitHub fork-network behaviour, never against a repo that does not know the SHA. Worth a follow-up fake that scopes SHAs per repo so a 404 there shows up as a test failure instead of a generic bot error.
Description matches the diff, JIRA is cited, and both the operator README and the contributor guide cover the new mode and the feedback change.
Automatically added "ci: full pre-merge approved" because this PR has satisfied the required GitHub review approvals. Unresolved review conversations and other required checks remain independent merge requirements.

Description
Tracking: TRTLLM-17448.
Normal updates use a temporary branch in an upstream fork and provide contributor
metadata. The upstream exception permits the configured upstream repository and
branch when Git ancestry proves:
consumer's old lock revision. Recheck live ancestry after attribution and before
publication, including when only remote refs move.
that vendor. Upstream merge commits are allowed; temporary-fork updates still
require linear history and attribution. Explicit manual attribution flags are
rejected for a new upstream-main promotion rather than silently discarded.
separate lock-only PR. Preserve materialization and source-selection checks,
non-force pushes, consumer-base isolation, and normal source-PR review/CI.
VENDOR PROMOTION V2commit-messageprovenance, and verify/reuse that immutable proof during recovery. Existing V1
temporary-fork provenance remains supported.
Monitor configurations accept
mainorrelease/<name>and each instance scansonly its configured base.
It explicitly
stages compatibility-patch changes and regression tests, and stops an advanced-tip
rebase if canonical history no longer contains the prior observed tip or locked
revision. Every canonical/upstream fetch must succeed and resolve to a commit before
its result is used, so stale
FETCH_HEADcannot reach ancestry checks. Theoperator guide documents the upstream exception and provenance.
All 558 standalone CPU tests passed at
8448cc3a95, based on mainba16910b40:PYTEST_DISABLE_PLUGIN_AUTOLOAD=1 python3 -m pytest --noconftest -c /dev/null \ -p no:cacheprovider -o 'markers=cpu_only: CPU-only test' \ tests/unittest/others/test_vendor_sources.py \ tests/unittest/others/test_maintain_prims_ts.py \ tests/unittest/others/test_vendor_bot.py -q --tb=shortCoverage includes fork attribution; both consumer bases; upstream merge commits;
divergent, stale, and rewritten history; reference movement before feedback and
publication; materialization; V1/V2 provenance and tamper rejection; recovery
without SQLite; feedback discoverability, deduplication, and partial writes;
retargeting cleanup; and unrelated-account/vendor feedback preservation. Tests
use real temporary Git repositories and fake GitHub responses, without credentials
or GPUs. CPU CI already includes these suites via the existing
unittest/othersentry in
tests/integration/test_lists/test-db/l0_cpu.yml.Pre-commit checks,
git diff --check, and shell syntax checks for documented Bashcommands passed. The documented ancestry guard was also exercised against a real
temporary Git history: a normal advance succeeds; rewind and divergence stop.
All 15 fetch-guard cases pass (five command sequences, each covering success,
failed fetch with stale state present, and failed commit resolution).
