Deploys the new Worker from CI: a pr-<number> preview per pull request, destroyed when the PR closes, and a staging stage for main. Everything deploys to allthings' own Cloudflare account, so the CI credential can only touch allthings resources.

What changes

  • .github/workflows/deploy.yaml:
    • deploys pr-<n> on every push to a same-repo PR and staging on every merge to main, with the URL in the GitHub deployment and the run summary;
    • destroys pr-<n> when the PR closes, and refuses to destroy any stage that isn't pr-<n>;
    • gives fork PRs no secrets and deploys nothing for them.
  • infra/alchemy.run.ts:
    • every stage but prod deploys only the Web Worker, in the allthings account;
    • prod keeps the media bucket, the upload Worker and the Vercel env. These stay in the account that holds allthings.dev until the domain moves (from Oct 10);
    • media.ts loses its per-stage bucket code, which nothing needs any more.
  • The CI token:
    • infra/ci-token.json lists its permissions: Workers Scripts Write, Account Settings Read, and Secrets Store Write (Alchemy's state store needs it);
    • infra/scripts/ci-token.sh applies that file with Cloudflare's new CLI (cf). Its OAuth sign-in can create account tokens, so no Global API Key or token-minting token exists anywhere;
    • the script creates the token, or updates its policies in place, and with --rotate rolls its value. The value goes straight into the CLOUDFLARE_API_TOKEN secret and is never printed;
    • this replaces stacks/github.ts.

Already applied

  • The token exists and the repo secrets are set (I ran the script twice: create, then update in place).
  • The allthings account's workers.dev subdomain (allthings) and Alchemy's state store are set up.
  • staging is deployed from this branch. https://allthings-web-staging-aefogm2dencntzal.allthings.workers.dev/brand answers 200, and the MCP endpoint lists its four tools. Home and the v1 API return the expected 503 and 500 until the Hyperdrive binding lands (next PR).
  • Prod plan: bun alchemy plan --stage prod shows no changes from this PR. The one pending update to the upload Worker comes from Lint the whole repo with oxlint #79's lint fix, and main plans it too.

Verification

  • bun run typecheck and bun run check pass in infra/, bun run lint passes repo-wide, and shellcheck passes on the script.
  • The first CI deploy of this PR's own pr-72 stage is the end-to-end check of the token and workflow.

Summary by CodeRabbit

  • New Features
    • Pull requests now receive temporary preview deployments, which are cleaned up when the pull request closes. Changes pushed to the main branch deploy to staging.
  • Improvements
    • Production provides media and upload services, while staging and preview deployments run the web app only.
    • Media storage is shared across deployment stages and remains available at the production domain.
  • Documentation
    • Added guidance on deployment stages and setting up or rotating deployment credentials.

An account-owned Cloudflare token for GitHub Actions, written straight
into the repository's CLOUDFLARE_API_TOKEN and CLOUDFLARE_ACCOUNT_ID
secrets so its value is never shown or copied. Its policies grant only
what alchemy.run.ts declares: Workers scripts, R2, the Secrets Store
Alchemy's state needs, and DNS and routes on the allthings.dev zone.

Minting needs the Global API Key, so a maintainer deploys this stack by
hand with a temporary admin profile fed from 1Password (README).

Merge Risk: 🟡 Moderate · up to ca394

Before merging, require approval before PR-controlled infrastructure code receives the Cloudflare token; otherwise an eligible same-repository PR can change Workers and Secrets Store in the allthings account. Correct the setup instructions as well so maintainers can provision or rotate the deployment token.

Security Architecture Review

Security architecture risk: 🟠 High · up to ca394

Eligible same-repository pull requests gain a path to a shared Cloudflare credential whose intended permissions cover account-wide Worker and secret writes, not just their preview. Cleanup lacks an environment approval hook. Separate account placement limits exposure to production media, but deployment approval settings and credential recovery behavior remain incompletely established.

Retained concerns

  • High · security · inferred: The new automation executes eligible same-repository PR content on a path carrying a repository-level Cloudflare credential. Its intended authority spans account-wide Worker and secret writes rather than a single preview. Deploy approval depends on external environment settings, while cleanup has no environment protection hook. A compromised repository writer or malicious eligible PR could therefore affect other resources in that account if the credential is released.
  • Medium · reliability · inferred: Token creation or rotation changes Cloudflare state before the token and account repository secrets are written separately. Interruption or concurrent execution can leave those systems inconsistent, impairing deployment and preview cleanup. An ordinary rerun only updates an existing token's policies and does not repair missing or stale secret values.
Security review details

Security Blast Radius

  • observed — The intended token policy allows Workers Scripts Write, Account Settings Read, and Secrets Store Write over the configured account resource with a wildcard. It contains no per-preview resource restriction. Account scoping limits the declared authority, but the actual deployed token and account inventory are not established by this policy file.

Security Findings and Attack Paths

  • inferred — An attacker able to control an eligible same-repository PR can influence code executed on the credential-bearing deployment path. If the shared credential is released, its use need not stay within the selected preview stage. This is a conditional architecture attack path, not a newly verified security finding; the supplied candidate remains deferred because its verification receipt and repository/environment policy evidence are incomplete.

Trust Boundaries and Controls

  • observed — Fork PRs are excluded from both jobs. Checkout does not persist credentials, GitHub permissions are read-only, and Cloudflare credentials are injected only into deployment and destruction steps. Deploy references preview or staging environments; destroy references neither. These controls do not themselves confine Cloudflare authority to a stage or establish a review gate.

Resilience and Maintainability Implications

  • inferred — Strict shell failure handling detects command failures but cannot undo completed remote mutations. A failed creation or rotation followed by an ordinary rerun may leave CI credentials unrepaired; concurrent invocations can also race on token selection and rotation. This matters to credential revocation recovery and the ability to remove deployed previews.

Hardening Proposals

  • proposed — Use a trusted deployment and cleanup control path with explicit approval policy, and separate preview authority from shared staging resources. Make credential synchronization serialized and recoverable, with validation of both repository secrets before declaring success.

Use the case-sensitive GitHub provider key.

alchemy profile edit looks up providers by the exact supplied key. The registered key is GitHub, so --add github does not configure the GitHub token. The following deployment can therefore fail when stacks/github.ts creates Github.Secret resources without GitHub credentials.

Change both commands to use GitHub:

@coderabbitai Confirmed, and thanks for the outside-diff catch. The installed beta.80 matches providers exactly (registry(input)[input.provider] in src/Alchemist/routes/profile.ts), even though the docs say matching is case-insensitive. The README now uses Cloudflare and GitHub (b6804ef).

Remove account-wide R2 access from the GitHub Actions token.

If this token leaks, Workers R2 Storage Write allows access to unrelated R2 buckets in the account. It permits bucket creation, deletion, and object read, write, and list operations.

Cloudflare does not provide a bucket-scoped permission for bucket creation or deletion. Workers R2 Storage Bucket Item Write only supports object access in an existing bucket. The current stack creates stage buckets and deletes them with forceDestroy; it retains the production bucket.

Move bucket provisioning to a separate admin-only workflow or pre-provision the buckets. Then remove Workers R2 Storage Write from the routine GitHub Actions token. Use Workers R2 Storage Bucket Item Write only if the routine workflow still needs object API access for named buckets.

@coderabbitai Agreed, and the problem goes beyond R2. The account behind this token hosts unrelated projects, and Cloudflare has no per-Worker scoping for Workers Scripts Write or bucket creation either. Narrowing R2 alone wouldn't bound the damage if the token leaked.

The fix is to give allthings its own Cloudflare account, so "account-wide" means only allthings resources. That needs a maintainer decision, so this PR is a draft until the account question is settled. The token will then be minted in the dedicated account.

@esthor Thanks for the clarification. Narrowing R2 permissions alone would not protect unrelated projects from the token’s other account-wide permissions.

A dedicated Cloudflare account provides the intended isolation. The concern remains open until the maintainer decision is settled and the token is minted in that account. Keeping #72 as a draft is appropriate.

Learning: For PR #72 in allthingsweb-dev/allthings, the Cloudflare account targeted by the CI deploy token currently hosts unrelated projects. Narrowing R2 permissions alone does not bound the token’s impact because Workers Scripts Write and bucket-creation permissions are account-wide. The intended solution is a dedicated Cloudflare account for allthings, with the CI token minted in that account. This requires a maintainer decision, and the PR remains a draft pending that decision.

The preview approval boundary is not shown. Same-repository pull requests can reach the deployment step, which passes a scoped Cloudflare token to bun alchemy deploy. Confirm that the preview environment requires independent approval before this job starts. Otherwise, PR-controlled code can use the token’s Cloudflare permissions.

83-86: 🩺 Stability & Availability

The destroy job does not need a Web build.

Alchemy beta.80’s destroy path creates deletions from persisted state. It does not plan the declared Worker assets, so a missing web/dist/public cannot block Worker removal.

Alchemy 2.0.0-beta.80 imports and evaluates infra/alchemy.run.ts during planning. The preview environment has no protection rules, and --yes skips Alchemy’s plan prompt. PR-controlled code can therefore use the token before PR review. The token grants account-scoped Workers Scripts Write and Secrets Store Write permissions. Require reviewers on preview before this job starts.

🟡 Minor · Use an API token with Account API Tokens Write for this script. · README.md:33-38

Use an API token with Account API Tokens Write for this script.

The beta.12 default OAuth scopes include account_api_tokens:create, but not Account API Tokens Read or Write. ci-token.sh first lists permission groups, which requires Read or Write; with only the documented profile, the script can exit before creating the repository token. Updating or rolling an existing token also requires Write. Set CLOUDFLARE_API_TOKEN to an API token with Account API Tokens Write, or use a Global API Key; auth create alone is not sufficient.

Suggested fix
-The script runs on a maintainer's machine signed in to the allthings account with Cloudflare's CLI, whose sign-in may create account tokens, so no Global API Key or token-minting token exists anywhere. Run it from the repository root:

 bash infra/scripts/ci-token.sh # create, or update the policies

Update the `infra/README.md` authentication instructions so they state that
`ci-token.sh` requires Account API Tokens Write permission; direct maintainers
to set `CLOUDFLARE_API_TOKEN` to an API token with that permission or use a
Global API Key, and remove the claim that `auth create` alone is sufficient.

33-33: 📐 Maintainability & Code Quality

The exact cf@1.0.0-beta.12 behavior remains undecidable from the available version-specific evidence. Current Cloudflare documentation describes auth create as profile creation and sign-in, but does not establish that beta’s behavior or whether its OAuth profile authorizes token management. The suggested wording cannot be established for the pinned version.
