[FEATURE] customizable assessments #144

Closed as not planned
Closed as not planned

Description

@jeremyeder

There's no single correct answer that applies to every codebase.

AgentReady will check for a config file in the target repo and prioritize that if one exists. We need a config file linter as part of this.

    Feasibility Analysis: Customizable Assessments

    Todo List:

    • Read CLAUDE.md and understand project architecture
    • Examine current assessment system implementation
    • Review existing configuration support
    • Analyze required changes for customizable assessments
    • Evaluate config linter requirements
    • Provide comprehensive feasibility report

    Summary

    Feasibility: HIGH ✅

    This feature is highly feasible and 75% already implemented. The core infrastructure exists, but lacks repo-specific config file discovery and a dedicated linter command.

    Current State

    ✅ What's Already Built

    1. Config Model (src/agentready/models/config.py):

      • Pydantic-based Config class with automatic validation
      • Supports custom weights, excluded attributes, language overrides, output dirs, themes
      • Built-in validation via field validators (positive weights, path sanitization, type checking)
      • Security: Uses validate_path() to prevent directory traversal
    2. CLI Integration (src/agentready/cli/main.py):

      • --config flag on assess command (line 94-99)
      • load_config() function with YAML parsing and Pydantic validation (line 247-286)
      • Automatic error handling with user-friendly messages
      • generate-config command to create .agentready-config.yaml from example
    3. Scanner Integration (src/agentready/services/scanner.py):

      • Scanner accepts optional config parameter (line 39-50)
      • Config passed to Scorer for weighted scoring (line 113)
      • Assessors can check config.is_excluded() to skip attributes
    4. Example Config (.agentready-config.example.yaml):

      • Comprehensive 90-line example showing all options
      • Documents all 25 attributes with tier assignments
      • Shows weight customization, exclusions, language overrides, themes

    ❌ What's Missing

    1. Auto-Discovery: CLI requires explicit --config flag

      • No automatic search for .agentready.yaml or .agentready.yml in target repo
      • No fallback chain: repo config → user config → defaults
    2. Config Linter Command: No dedicated validation/linting command

      • Validation only happens during assessment (late feedback)
      • No standalone agentready lint-config or agentready validate-config command
      • Users can't test config files before running assessments
    3. Config in Reports: Config not prominently shown in HTML/Markdown reports

      • Assessment object has config field but reports don't highlight customizations
      • Hard to tell if assessment used default or custom weights

    Implementation Plan

    Phase 1: Auto-Discovery (2-3 hours)

    Priority: P1 - Core feature requirement

    Changes needed:

    # src/agentready/cli/main.py - run_assessment()

    def discover_config(repo_path: Path, explicit_config: Path | None) -> Config | None:
        """Discover config file with priority chain.

        Priority:
        1. Explicit --config flag (highest)
        2. .agentready.yaml in target repo
        3. .agentready.yml in target repo
        4. ~/.config/agentready/config.yaml (user-level)
        5. None (use defaults)
        """
        if explicit_config:
            return load_config(explicit_config)

        # Check repo-level configs
        for filename in [".agentready.yaml", ".agentready.yml"]:
            config_file = repo_path / filename
            if config_file.exists():
                click.echo(f"Using config: {config_file}")
                return load_config(config_file)

        # Check user-level config
        user_config = Path.home() / ".config" / "agentready" / "config.yaml"
        if user_config.exists():
            click.echo(f"Using config: {user_config}")
            return load_config(user_config)

        return None

    # Update assess command handler
    config = discover_config(repo_path, Path(config_path) if config_path else None)

    Files to modify:

    • src/agentready/cli/main.py (add discover_config(), update run_assessment())
    • src/agentready/cli/assess_batch.py (add same auto-discovery)
    • Tests: tests/unit/cli/test_main.py

    Complexity: Low - Pure Python logic, no new dependencies

    Phase 2: Config Linter Command (1-2 hours)

    Priority: P1 - Essential for user experience

    Add new CLI command:

    # src/agentready/cli/config.py (new file)

    @click.group()
    def config():
        """Manage configuration files."""
        pass

    @config.command()
    @click.argument("config_path", type=click.Path(exists=True))
    @click.option("--verbose", "-v", is_flag=True)
    def validate(config_path, verbose):
        """Validate configuration file.

        CONFIG_PATH: Path to .agentready.yaml file

        Checks for:
        - Valid YAML syntax
        - Valid attribute IDs (match research report)
        - Positive weight values
        - Valid path references
        - Valid theme names
        - Reasonable weight distributions (warnings)
        """
        config_file = Path(config_path)

        try:
            # Load and validate with Pydantic
            config = load_config(config_file)

            # Additional semantic checks
            warnings = []

            # Check attribute IDs against research report
            loader = ResearchLoader()
            valid_ids = {attr.id for attr in loader.load_attributes()}

            for attr_id in config.weights.keys():
                if attr_id not in valid_ids:
                    warnings.append(f"Unknown attribute ID: {attr_id}")

            for attr_id in config.excluded_attributes:
                if attr_id not in valid_ids:
                    warnings.append(f"Unknown excluded attribute: {attr_id}")

            # Check weight distribution
            total_weight = sum(config.weights.values())
            if abs(total_weight - 1.0) > 0.01:
                warnings.append(
                    f"Weights don't sum to 1.0 (got {total_weight:.3f}). "
                    "Scorer will auto-normalize but this may indicate typo."
                )

            # Success
            click.echo(f"✅ Config valid: {config_file}")

            if warnings:
                click.echo("\n⚠️  Warnings:")
                for warning in warnings:
                    click.echo(f"  - {warning}")

            sys.exit(0 if not warnings else 0) # Pass even with warnings

        except ValidationError as e:
            click.echo(f"❌ Config validation failed: {config_file}", err=True)
            for error in e.errors():
                field = " → ".join(str(x) for x in error["loc"])
                click.echo(f"  - {field}: {error['msg']}", err=True)
            sys.exit(1)
        except Exception as e:
            click.echo(f"❌ Error: {str(e)}", err=True)
            sys.exit(1)

    @config.command()
    @click.option("--output", "-o", type=click.Path(), default=".agentready.yaml")
    def init(output):
        """Initialize config file from template."""
        output_path = Path(output)

        if output_path.exists():
            click.confirm(f"Overwrite existing {output_path}?", abort=True)

        # Copy example config
        example = Path(__file__).parent.parent / ".agentready-config.example.yaml"
        import shutil
        shutil.copy(example, output_path)

        click.echo(f"✅ Created config: {output_path}")

    CLI registration:

    # src/agentready/cli/main.py

    from .config import config as config_group

    cli.add_command(config_group)

    Usage:

    # Validate config file
    agentready config validate .agentready.yaml

    # Initialize new config
    agentready config init

    # Initialize with custom name
    agentready config init --output my-config.yaml

    Files to create:

    • src/agentready/cli/config.py (new CLI commands)
    • Tests: tests/unit/cli/test_config.py

    Complexity: Low - Leverages existing Pydantic validation, adds semantic checks

    Phase 3: Enhanced Reporting (1 hour)

    Priority: P2 - Nice to have for transparency

    Changes:

    # src/agentready/reporters/html.py

    # Add config summary section to template
    {% if assessment.config %}
    <div class="config-summary">
        <h3>Configuration</h3>
        <p>This assessment used custom configuration:</p>
        <ul>
            {% if assessment.config.weights %}
            <li>Custom weights: {{ assessment.config.weights|length }} attributes</li>
            {% endif %}
            {% if assessment.config.excluded_attributes %}
            <li>Excluded: {{ assessment.config.excluded_attributes|join(", ") }}</li>
            {% endif %}
            <li>Theme: {{ assessment.config.report_theme }}</li>
        </ul>
    </div>
    {% endif %}

    Files to modify:

    • src/agentready/templates/report.html.j2
    • src/agentready/reporters/markdown.py

    Complexity: Low - Template changes only

    Technical Challenges

    1. Security ⚠️

    Issue: User-provided config files could specify malicious paths

    Mitigation: Already handled!

    • Config model uses validate_path() with allow_system_dirs=False (config.py:104)
    • Prevents directory traversal attacks
    • Validates paths before use

    2. Weight Normalization

    Issue: Custom weights may not sum to 1.0

    Mitigation: Already handled!

    • Scorer has weight normalization logic
    • Config validator warns if weights don't sum to 1.0
    • Auto-normalizes during scoring

    3. Invalid Attribute IDs

    Issue: Users could specify weights for non-existent attributes

    Mitigation: Phase 2 linter checks against research report

    • Loads valid IDs from ResearchLoader
    • Warns on unknown IDs
    • Graceful fallback (ignores invalid IDs during scoring)

    4. Backward Compatibility

    Issue: Adding auto-discovery shouldn't break existing usage

    Mitigation: Priority chain design

    • Explicit --config flag takes precedence (existing behavior preserved)
    • Auto-discovery only activates if no flag provided
    • No breaking changes

    Effort Estimate

    Phase Complexity Time Priority
    Auto-Discovery Low 2-3 hours P1
    Config Linter Low 1-2 hours P1
    Enhanced Reporting Low 1 hour P2
    Total Low 4-6 hours -

    Risk: LOW - All changes are additive, no breaking changes required

    Recommendation

    ✅ PROCEED - This feature is highly feasible and well-architected.

    Next Steps:

    1. Implement Phase 1 (auto-discovery) - Core value, enables repo-specific configs
    2. Implement Phase 2 (linter) - Essential UX, prevents config errors
    3. Add integration tests for config discovery chain
    4. Update CLAUDE.md and user documentation
    5. (Optional) Phase 3 for transparency in reports

    Alternative: Quick Win

    If time is constrained, implement Phase 2 only first:

    • Linter provides immediate value (config validation)
    • Users can manually use --config .agentready.yaml
    • Auto-discovery added later as convenience feature

    Implementation Complete: Config Linter Commands

    Todo List:

    • Read existing code to understand patterns
    • Create new CLI module src/agentready/cli/config.py
    • Implement config validate command
    • Implement config init command
    • Update src/agentready/cli/main.py to register command group
    • Create tests for new commands
    • Commit and push changes

    What Was Implemented

    Phase 2 of the customizable assessments feature is now complete! Added two new CLI commands for configuration management:

    agentready config validate

    Validates .agentready.yaml configuration files with comprehensive checks:

    • ✅ YAML syntax validation - Catches malformed YAML
    • ✅ Schema validation - Validates against Pydantic Config model
    • ✅ Attribute ID verification - Checks against actual assessor IDs
    • ✅ Weight validation - Ensures positive values, warns on distribution issues
    • ✅ Conflict detection - Warns when attributes are both excluded and weighted
    • ✅ Path validation - Checks output_dir exists and is a directory
    • ✅ Verbose mode - Detailed validation steps with --verbose flag

    Usage:

    # Validate config file
    agentready config validate .agentready.yaml

    # Validate with detailed output
    agentready config validate my-config.yaml --verbose

    agentready config init

    Creates new configuration files from the example template:

    • ✅ Default output - Creates .agentready.yaml by default
    • ✅ Custom output - Specify custom path with --output
    • ✅ Safe overwrite - Prompts before overwriting existing files
    • ✅ Force flag - Skip confirmation with --force
    • ✅ Help text - Guides users to validate after editing

    Usage:

    # Initialize default config
    agentready config init

    # Initialize with custom name
    agentready config init --output my-config.yaml

    # Overwrite existing file without prompt
    agentready config init --force

    Files Changed

    1. src/agentready/cli/config.py (new) - Config command group with validate and init
    2. src/agentready/cli/main.py (modified) - Registered config command group
    3. tests/unit/cli/test_config.py (new) - Comprehensive test suite (17 tests)

    Test Coverage

    Created 17 unit tests covering:

    • Valid config validation
    • Verbose output mode
    • YAML syntax errors
    • Schema violations (negative weights, etc.)
    • Unknown attribute warnings
    • Conflicting settings detection
    • Init with default/custom output
    • Overwrite protection and force flag
    • Help text for all commands

    Next Steps (Future Work)

    This completes Phase 2. Future enhancements could include:

    • Phase 1: Auto-discovery of config files (check repo root before requiring --config flag)
    • Phase 3: Enhanced reporting to show which config was used in assessment
    • Additional validation rules (tier balance, recommended weights, etc.)

    Summary

    Successfully implemented Phase 1 (Config Auto-Discovery) and Phase 3 (Enhanced Reporting) from the customizable assessments feature (#144).

    Phase 1: Config Auto-Discovery

    What was implemented:

    • Added discover_config() function with priority chain:

      1. Explicit --config flag (highest priority)
      2. .agentready.yaml in target repo
      3. .agentready.yml in target repo
      4. ~/.config/agentready/config.yaml (user-level)
      5. None (use defaults)
    • Updated assess command to automatically discover config files

    • Updated assess-batch command to automatically discover config files

    • User-friendly messages show which config file is being used (📋 icon)

    Usage examples:

    # Auto-discovers .agentready.yaml from repo root
    agentready assess .

    # Explicit config still takes precedence
    agentready assess . --config custom-config.yaml

    # User-level config used if no repo config
    mkdir -p ~/.config/agentready
    cp .agentready-config.example.yaml ~/.config/agentready/config.yaml
    agentready assess /path/to/repo

    Phase 3: Enhanced Reporting

    What was implemented:

    • Added Configuration Summary section to HTML reports
    • Added Configuration Summary section to Markdown reports
    • Section only appears when custom config is used (graceful when using defaults)
    • Shows:
      • 📊 Custom weights count
      • ⊘ Excluded attributes list
      • 📁 Output directory (if custom)
      • 🔧 Language overrides count
      • 🎨 Theme name

    HTML report placement: Between certification ladder and controls
    Markdown report placement: Between certification ladder and detailed findings

    Testing

    Created comprehensive test suites:

    tests/unit/cli/test_config_discovery.py (17 tests):

    • Priority chain validation
    • Explicit config precedence
    • Repo-level config discovery (.yaml and .yml)
    • User-level config discovery
    • Config validation during discovery
    • CLI integration tests
    • Error handling (missing configs, invalid YAML)

    tests/unit/reporters/test_config_reporting.py (14 tests):

    • HTML config section rendering
    • Markdown config section rendering
    • Config section styling and formatting
    • Empty/minimal config handling
    • Consistent display across formats
    • Section ordering and placement

    Files Changed

    1. src/agentready/cli/main.py - Added discover_config() function and integrated auto-discovery
    2. src/agentready/cli/assess_batch.py - Added _discover_config() function for batch assessments
    3. src/agentready/templates/report.html.j2 - Added config summary section with styled display
    4. src/agentready/reporters/markdown.py - Added _generate_config_summary() method
    5. tests/unit/cli/test_config_discovery.py - 17 tests for auto-discovery
    6. tests/unit/reporters/test_config_reporting.py - 14 tests for enhanced reporting

    Benefits

    For users:

    • No need to specify --config flag if config is in repo root
    • Per-repository customization (commit .agentready.yaml to repo)
    • User-level defaults (~/.config/agentready/config.yaml)
    • Clear visibility into which config was used in reports

    For transparency:

    • Assessment reports now document configuration used
    • Reproducible assessments (config shown in HTML/Markdown)
    • Easy to understand why scores differ between assessments

    Backward Compatibility

    ✅ Fully backward compatible:

    • Explicit --config flag still works (highest priority)
    • Assessments without config use defaults (no config section shown)
    • No breaking changes to CLI or API

    Rebase Status Analysis

    Todo List:

    • Fetch latest changes from main branch
    • Check current branch status
    • Analyze rebase requirements
    • Provide status and guidance

    Current Status

    Good news! The branch claude/issue-144-20251204-0547 is already up to date with main and has no merge conflicts.

    Branch Analysis:

    What This Means

    The branch claude/issue-144-20251204-0547 is currently pointing to the same commit as main, which means:

    1. ✅ No rebase needed - The branch is already based on the latest main
    2. ✅ No merge conflicts - There are no divergent changes
    3. ✅ Ready to use - The branch is in a clean state

    Commit History Context

    Looking at the git history, I can see that:

    • Commit d5146d6 - "feat: implement customizable assessments (Phases 1, 2, 3)" was merged into main
    • Commit 6d43cc2 - "feat: implement config auto-discovery and enhanced reporting (Phases 1 & 3)" was also a branch
    • The current branch was created from 850817c (the latest main commit)

    Next Steps

    Since the branch is clean and up to date:

    1. If you want to add new changes: Simply start implementing on this branch
    2. If you expected changes on this branch: The branch appears to be freshly created or reset to match main
    3. If you want to re-implement the customizable assessments feature: The previous implementations (commits d5146d6 and 6d43cc2) appear to have been merged or are on other branches

    Note: Based on the issue comments, it looks like previous implementations were done on branches like:

    • claude/issue-144-20251203-2244 (Phase 2)
    • claude/issue-144-20251203-2253 (with tests)
    • claude/issue-144-20251204-0432 (Phases 1 & 3)
    • claude/issue-144-20251204-0510 (comprehensive implementation)

    Would you like me to check if these branches still exist and need to be merged, or would you like to proceed with new work on this branch?

    Triage Update - Valid Feature, Needs Expansion 📋

    Status: Valid - Needs Clarification
    Priority: P2 (medium priority after core fixes)
    Recommended Labels: enhancement, needs-clarification, configuration

    Validation Against Current Codebase

    • ✅ Valid feature request - aligns with AgentReady philosophy
    • ✅ Config file linter is a good idea
    • ⚠️ Very minimal description - needs expansion

    Questions for Author

    1. Config format: YAML, JSON, TOML, or Python?
    2. Customization scope: What should be configurable?
      • Tier weights (50/30/15/5)?
      • Individual attribute weights?
      • Score thresholds (Platinum/Gold/Silver/Bronze)?
      • Attribute exclusions?
    3. Use cases: What specific customization scenarios?
      • Different standards for different languages?
      • Company-specific quality bars?
      • Domain-specific attribute sets (web apps vs CLI tools)?
    4. Examples: Can you provide sample config files?

    Recommendation

    Keep open, but request more details from author before implementation. This could be a valuable feature if well-designed.
