fix(cli): fail startup errors without stdout pollution - #2750
Report startup exceptions from cgr start -a and cgr optimize on stderr and exit 1; report keyboard interrupts on stderr and exit 130.
Apply the same startup-error formatting to invalid model overrides and missing model API keys.
Demo
The existing VHS recording runs the CLI entry points with a deterministic replacement for the session/optimization startup function. It compares handler behavior: the simulated exception previously printed on stdout and returned 0; the revised handler reports it on stderr and exits 1. This is a constructed regression demonstration, not a replay against a live model provider. Real optimization can print initialization messages on stdout before a later initialization failure; this PR changes the error diagnostic and exit status, and does not remove those messages.
After merging main aae56be1b, the startup-error, half-configured-model-role, and context-source-root suites pass: 24 tests. Ruff lint and formatting pass for the three PR files. Applicable pre-commit checks pass with optional dependencies installed and the type checker explicitly targeting Linux; this is static target-platform checking on Windows, not Linux runtime execution. Native Windows type checking reports unsupported POSIX resource members. The local parallel unit run was stopped after test errors appeared. A serial first-failure run finished with 72 passed, 10 skipped, 448 deselected, and one teardown error: Windows could not remove a temporary Git hooks directory (WinError 145). The same test also passes its assertion but fails teardown with WinError 145 on untouched main aae56be1b (1 passed, 1 error). No full-suite pass is claimed. The upstream CI workflow at b21eb198 passed, including Linux/macOS/Windows Python 3.12-3.13 unit tests, Ubuntu integration tests, type checking, lint/format, and binary/wheel smoke tests; SonarCloud Analysis and Sonar Zero Issues Gate were skipped. Docker integration tests have not been run locally for this update.
The earlier Linux validation validated the previous revision's reviewed patch and applicable hooks; it does not validate this main merge.

Summary by CodeRabbit
Summary
Bug Fixes
Startup errors during session launch, optimization, and model preflight now exit with status code 1. Error details are sent to stderr, keeping stdout clear.
Keyboard interruptions during session launch and optimization now exit with status code 130 and display a termination message in stderr.
Error messages appear without styled terminal formatting, making them easier to read in plain-text output.
It looks like this branch is under active development. To avoid overwhelming you with review comments due to an influx of new commits, CodeRabbit has automatically paused this review. You can configure this behavior by changing the reviews.auto_review.auto_pause_after_reviewed_commits setting.
The start and optimize commands now send startup errors and interrupt messages to stderr. Startup errors exit with status 1. Interrupts exit with status 130. Tests check exit codes and captured output.

Suggested labels:bug
Merge Risk: Minimal · up to 3fe66
Startup diagnostics improve, although an existing graph connection failure can still pollute JSON output.
Security Architecture Review
Security architecture risk:⚪ Minimal · up to fc36d
The change makes command failures distinguishable from successful output. The reviewed changes preserve credential checks, execution permissions, and resource cleanup; no introduced or worsened security condition was identified.
Retained concerns
No architecture-level concerns identified.
Security review details
Security Blast Radius
inferred — The introduced behavior affects local CLI callers and automation interpreting stdout, stderr, and exit status. The reviewed production patch adds no input source, privileged operation, or broader downstream execution path.
Trust Boundaries and Controls
observed — Provider credential validation remains a startup gate, including existing local-provider and Google Vertex exceptions. Failed model preflight already stopped command execution in the base revision; changing its output stream does not bypass that control.
Resilience and Maintainability Implications
observed — Model overrides are sequential process-local assignments without rollback, and stack startup can precede model preflight. These lifecycle behaviors predate the PR. The patch neither introduces the partial-configuration behavior nor newly strands a stack through preflight failure, because preflight already exited 1.

Explanation
The title "fix(cli): fail startup errors without stdout pollution" follows Conventional Commits and names the main change: startup errors from cgr start -a and cgr optimize now go to stderr with a nonzero exit, instead of printing to stdout with exit 0. The changeset matches this. The title is specific and concise.
Full details: Description check
Explanation
The description has the required sections: Summary, Demo, Type of Change, Related Issues, Test Plan, and Checklist. The Summary states the stderr and exit-code changes. The Demo explains a constructed VHS comparison and includes an image. Bug fix is checked, Fixes #2643 links the issue, and the test plan lists the new tests and the manual demonstration. Some items are unchecked, including the unit tests, integration tests, and make pre-commit. The author explains these with validation notes, so the gaps are not critical. The description is detailed and mostly complete, though the test-results paragraph is long and could be shorter.
Full details: Linked Issues check
Explanation
Issue #2643 requires startup failures in cgr start -a --output-format json to write the error to stderr, keep stdout free of the error, and return a non-zero status. _launch_session now writes ValueError diagnostics to stderr and exits 1. It writes interrupt diagnostics to stderr and exits 130. validate_models_early and _update_and_validate_models apply the same behavior to model validation failures. The added tests verify exit codes, empty stdout, stderr content, and no ANSI escapes.
Full details: Out of Scope Changes check
Explanation
The changes remain connected to issue #2643. optimize receives the same startup-error and interrupt handling, as stated in the current PR scope. The added tests cover the changed handlers and model preflight paths. The test update only changes assertions to verify stderr and stdout behavior.

Thanks for this! CI here failed on test_context_source_root.py::test_mcp_context_scopes_free_text_search_to_the_resolved_project. That test was broken on main at the time and has since been fixed there, so nothing in your change needs to move. Merged with today's main, this PR is conflict-free and its tests pass.
Maintainers can't update your branch from here. Could you bring main in (the Update branch button, or git pull https://github.com/vitali87/code-graph-rag.git main and push)? CI will then re-run against the fixed main.
Startup errors caught by cgr start and cgr optimize now go to stderr and exit with code 1. Caught keyboard interrupts go to stderr and exit with code 130.
The start and optimize commands report failures and interrupts on stderr.
_CgrGroup.invoke still sends GraphUnavailableError through app_context.console.print. A connection-time failure can therefore write to stdout and make cgr start -a --output-format json output invalid. The new handlers do not catch this exception because this group handler catches it first. Send the diagnostic to stderr with the startup-error format and keep exit code 1.
