Summary

When a PR that merge --auto had queued was closed on GitHub before it merged, the run ended with the anonymous "Some PRs in this batch were not merged" message (or, for a leaf PR, nothing at all) and the webhook payload named no cause.

Now _poll_for_merged reports PRs that flip to CLOSED while waiting:

  • listed as <id> (CLOSED) in the Skipped line and the webhook skipped list, so dependants show (dependency <id> not merged) instead of a generic incomplete batch
  • a red Closed before auto-merge completed (N): … summary line
  • the run exits 1 with success: false and exit_reason="pr_closed" (ranked between fetch_error and unmerged_dependency)

Stacked on #98 (fix/merge-fetch-error-exit).

Test plan

  • test_closed_during_auto_wait_is_listed_as_skipped (parent closed, child blocked) and test_closed_leaf_during_auto_wait_exits_nonzero — both fail on the base, pass here
  • 454 tests pass, ruff clean
  • Local review: 5/5

Summary by CodeRabbit

  • New Features

    • Added commands to adopt, recover, retarget, restack, and move changes between pull request stack layers.
    • Added branch-specific saved plans, optional per-branch automation steps, and support for Claude CLI and local model providers.
    • Large new files can now be split into ordered pieces; eligible plans can be created without invoking a planning backend.
    • Pull request scoring now flags oversized changes even when planning fails or produces too few groups.
  • Bug Fixes

    • Improved handling of unusual file paths, line endings, partial runs, and pull requests closed during auto-merge.
  • Documentation

    • Expanded setup and workflow guidance, including stacked pull requests, provider configuration, and required tooling.

📝 Walkthrough

Walkthrough

This pull request expands planning and execution for split pull-request stacks. It adds planning providers, diff and plan validation, branch-specific plan storage, and commands for managing existing stacks. It also updates pull-request scoring and GitHub Action installation behavior.

Changes

Split planning and diff handling

Layer / File(s) Summary
Diff parsing, reconstruction, and saved plans
pr_split/diff_ops/*, pr_split/schemas.py, pr_split/plan_store.py, pr_split/graph.py, tests/test_diff_parser_extended.py, tests/test_reconstructor.py, tests/test_plan_store.py, tests/test_schemas.py, tests/test_graph.py
Diff handling decodes quoted paths and preserves undecodable bytes and line endings. Plans are stored per development branch, with legacy-plan migration and load-error handling.
Planning backends and plan validation
pr_split/config.py, pr_split/constants.py, pr_split/planner/*, pr_split/exceptions.py, pr_split/logs.py, tests/test_client.py, tests/test_local_provider.py, tests/test_partitioning.py, tests/test_validator.py, tests/test_new_file_split.py
Planning adds Claude CLI and local providers, backend selection, plan repair, symbol-based dependencies, oversized new-file splitting, and plan validation. Related tests cover provider requests, partitioning, dependency order, and hunk coverage.
Split, branch, and pull-request execution
pr_split/cli.py, pr_split/git_ops/*, pr_split/per_group.py, action.yml, pyproject.toml, tests/test_cli_coverage.py, tests/test_cli_helpers.py, tests/test_git_branches.py, tests/test_git_prs.py, tests/test_per_group.py
The CLI supports local-base checks, dependency-based branch layouts, per-group steps, and resuming partial executions. Git and GitHub helpers add base resolution, branch adoption, push retries, and pull-request lookup.
Stack lifecycle and plan editing
pr_split/cli.py, pr_split/restack.py, pr_split/stack_move.py, pr_split/recover.py, tests/test_restack.py, tests/test_stack_move.py, tests/test_recover.py
New commands adopt and retarget stacks, restack branches, move hunks between layers, and recover plans from pull requests and branches. Cleanup and merge handling account for adopted resources and pull requests that close while auto-merge is pending.
PR scoring and action setup
scripts/score_pr.py, .github/workflows/split-score.yml, action.yml, tests/test_score_pr.py, tests/test_score_pr_events.py
Scoring reports oversized pull requests when planning fails or yields too few groups. The action installs the CP-SAT extra when partition-strategy is cp_sat.

Merge Risk: 🟡 Moderate · up to 9437e

Several workflows can misbehave. In repositories with long-lived base branches, merge can refuse to run and suggest the wrong retarget. A failed hunk move can leave the branches out of sync with the saved plan. The PR scoring workflow reports missing plans and does not run the new scorer. Fix these before merging.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to 9437e

The closed-PR path now reports a failed run, but the broader change scope and a network-provider trust boundary cannot be fully assessed against the target branch. No security finding is verified for this PR.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — For runs selecting the local planning provider, repository diff-derived prompt content can cross the configured endpoint boundary. Actual off-machine use and the server’s trust policy are unknown.

Security Findings and Attack Paths

  • observed — No verified security finding is supplied. The Claude CLI candidate remains deferred pending its supported-version and caller-to-publication trace; its effect relative to this PR is not established.

Trust Boundaries and Controls

  • observed — The local provider defaults to a loopback URL and warns for a non-loopback host; the request path does not reject that host. Neither deployment configuration nor server-side authentication is established.

Resilience and Maintainability Implications

  • observed — Within one invocation, a CLOSED polling result is distinguished from an unavailable PR state, and an unmerged parent blocks dependent processing.

Hardening Proposals

  • proposed — If webhook consumers rely on success across retries, define how a previously queued, subsequently closed PR is identified after interruption before treating a generic skip as a successful terminal result.

adopt records the user's own branches and PRs in the plan's git state, so
clean (and a re-split's cleanup) would close those PRs and delete the
branches locally and remotely. Records now carry an adopted flag, set by
adopt; cleanup counts adopted ones as done without touching them, so the
plan is forgotten and the user's work is kept.

adopt (from main) checked for an existing plan and saved one without

Since execute lays out any plan with dependency edges along its DAG,

rebuilding the parent on resume would rewrite the base under the child's

Run an action commit that contains the new scorer.

If planning fails for an oversized PR, the pinned action still sets should_split=false. Its comment step then does not run. The action executes its bundled scripts/score_pr.py, not the changed script in this checkout. Pin a commit that contains the new scorer, or run the checked-out script explicitly. Catch link_stack failures after the plan is saved.

link_stack now raises GitOperationError instead of logging a warning (pr_split/git_ops/prs.py Lines 156-163). split calls _link_stacks here without a handler. execute does the same at Lines 2028-2029. If gh stack link fails (network error, API rejection), the user gets a traceback, even though branches, PRs, and the plan were already created and saved. retarget and adopt already catch PRSplitError for this call.

_base_has_merged misclassifies long-lived base branches. merge then refuses to run.

_base_has_merged returns True when base is not the default branch and any PR from base has ever merged. branch_has_merged (pr_split/git_ops/prs.py Lines 292-300) runs gh pr list --head <base> --state merged --limit 1. It does not check whether that PR merged the current tip of base.

Trigger: a gitflow repository uses develop as the split base. A develop → main release PR merged at some point, which is routine. develop stays active and receives new commits.

Consequence:

  • merge_all (Lines 2120-2124) prints BASE_ALREADY_MERGED and exits 1 on every run.
  • The message tells the user to retarget to main. That retargets the split to the wrong base.
  • status also shows the warning every time.

Report the base as merged only when the merged PR contains the current base tip. For example, request headRefOid and compare it with the tip of origin/<base>, or require that the remote branch was deleted.

Add --no-relative to DIFF_ARGS so diff.relative cannot change paths.

The comment says DIFF_ARGS pins the diff format "regardless of the user's git config". One config key is not overridden. If the user sets diff.relative=true, git diff drops every change outside the current directory. It also prints paths relative to that directory.

This PR makes the tool run from subdirectories (repo_root() in pr_split/plan_store.py). Consider split run from src/ with diff.relative=true:

  • Hunks outside src/ are silently missing from the plan.
  • The remaining paths lack the src/ prefix.
  • _get_base_file_content runs git show ref:path with a root-relative path, so it fails or reads the wrong file.

--no-relative overrides the config.

A failure after the source revert leaves the stack and the plan out of sync.

move_hunk changes branches in four steps:

  1. It commits the revert on the source branch.
  2. It calls restack, which pushes.
  3. It applies the hunk on the target branch.
  4. It calls restack again.

The plan is updated only after all four steps (Line 154). The CLI saves the plan only when move_hunk returns.

Failure cases:

  • The first restack raises a conflict. restack captures originals after the revert commit exists, so its rollback keeps the unpushed revert on the source branch.
  • _commit_patch on the target raises MOVE_HUNK_DOES_NOT_APPLY. By then the first restack has already pushed the revert to every layer.

In both cases the hunk is gone from the source layer, or from all layers, while the saved plan still assigns it to the source. The next restack pushes the revert on. The error message ("nothing on that branch was changed") hides this.

Record each branch head before step 1. On any failure before the second restack finishes, restore the unpushed branches and tell the user which branches were already pushed. Alternatively, update and save the plan after each pushed step.

In @pr_split/stack_move.py around lines 136 - 152, Update move_hunk to record
branch heads before reverting the source hunk, then restore the affected
unpushed branches if any step before the second restack completes fails.
Preserve already-pushed branch state and report which branches were pushed so
the saved plan and user-facing error accurately reflect the outcome.

Read the plan from the dry run’s actual path.

If split --dry-run succeeds, it saves the selected branch’s plan under .pr-split/plans/. The scorer checks .pr-split/plan.json instead. This new branch therefore reports that no plan was written and posts a comment without the generated groups. Resolve the selected plan path before checking for a missing file, and make the planner test write to that path. (raw.githubusercontent.com)
