Running pr-split locally on this repo's own history showed the plans were not usable as-is. Splitting the 4,187-line merge #243 with the graph backend produced 19 sub-PRs, and 18 failed their own test suite when checked out alone. There were three causes:

  • Tests were packed away from the code they test.
  • One file split across groups created dependency cycles, and the planner then dropped the cycle-closing edges.
  • uv.lock and pyproject.toml were shipped separately.

This PR adds a pass after planning, pr_split/planner/coherence.py, that runs for every backend (LLM, graph and CP-SAT). It finds what each group needs from the others and fixes the plan.

What the pass does

  • Dependencies it uses. A group depends on the groups whose new functions, classes, constants or fields it uses. It also depends on:

    • the group holding an added import it relies on;
    • the code that fills a new field it reads;
    • the group that adds a name its mock.patch("pkg.mod.name") target names.
  • Tests after the code they test. Tests are taken out of groups of unrelated code. A test group depends on:

    • every changed module its tests import, followed through unchanged modules and read at the dev head;
    • files it loads by path;
    • its conftest.py.

    Each test group then rejoins the group whose code it tests when that fits within --max-loc.

  • Test updates with their change. An edit to an existing test, a conftest change or a new autouse fixture moves into the group whose code change it follows. Without that, the old test fails in that group's own PR.

  • Pieces that only work together. Hunks of one function stay in one group, including a decorator and the parameter it injects. A lockfile stays with its manifest.

  • Mutual needs are combined. Groups that need each other become one group, and the reason is logged. Before, the dependency that closed the cycle was dropped with a warning. The combined PR may exceed --max-loc. --strict-loc-bounds still turns that into an error, as for any oversized group.

The symbol analysis also stopped matching on false links:

  • a name defined in a test file no longer ties to other files;
  • edited definitions no longer count as new definitions;
  • multi-line signature parameters no longer look like fields.

Smaller fixes from the same test run

  • Graph and CP-SAT titles now say what the group changes, for example "Update pr_split/cli.py (part 1 of 2) and 3 more files", instead of "chore(split): review cli-1".
  • Oversized-group wording: "pr-1 hold a single hunk each" now reads "pr-1 holds a single hunk".
  • Plan editor: it accepts help (or ?).
  • README: a new "Standalone sub-PRs" section explains the pass and its limits.

Results

I split two real diffs from this repo, ran execute against a local git remote and a fake gh, then ran the full test suite on every resulting branch:

Diff Before After
#243 merge, 4,187 LOC 18 of 19 sub-PRs fail their tests 18 of 18 pass
older feature PR #10, 1,698 LOC tests separated from code; uv.lock apart from pyproject.toml 10 of 10 pass

In both cases, merging the sub-PR branches back reproduces the original branch exactly. On the #243 split, the largest sub-PR is now 1,016 lines. It holds the two halves of cli.py, which call each other's new functions and cannot be split, plus the test updates that follow them. Planning that diff takes about 5 seconds, up from about 1.

The analysis is static. Import following covers Python only; other languages pair test_x with x. So behaviour a test only exercises indirectly can still slip through.

cp_sat putting one file per PR is left for a separate change.

Checks

ruff check, ruff format --check, ty check pr_split (20 diagnostics, same as main) and pytest (1,040 passed) all pass locally. New tests are in tests/test_coherence.py.

Summary by CodeRabbit

  • New Features

    • Split plans now group related code and test changes together, keep dependent changes in a workable order, and combine mutually dependent groups when possible.
    • Group titles better reflect the main files and changes included.
    • The interactive editor now offers a help command, and the command list includes merge <pr-a> <pr-b>.
    • Documentation explains dependency planning, test grouping, and limitations when changes exceed size limits.
  • Bug Fixes

    • Oversized, unsplittable groups are reported with wording that reflects whether one or several groups are affected.

A plan could leave a sub-PR needing code another sub-PR adds. Splitting
this repo's own 4,187-line merge with the graph backend, 18 of 19 sub-PRs
failed their own test suite. After any backend plans, a new pass
(planner/coherence.py) finds what each group needs and fixes the plan:

- a group depends on every group whose new names it uses, on the group
  holding an added import it relies on, on the code filling a new field it
  reads, and on the group adding a name its mock.patch target names;
- tests are separated from unrelated code; a test group depends on the
  changed modules its tests import (followed through unchanged modules),
  files it loads by path, and its conftest, and rejoins the code it tests
  where --max-loc allows;
- edits to existing tests, conftest changes and new autouse fixtures move
  into the group whose code change they follow, so that group's own PR
  still passes its old tests;
- hunks of one function stay together, as does a lockfile with its
  manifest;
- groups that end up needing each other are combined, with the reason
  logged, instead of the cycle-closing dependency being dropped.

Symbol analysis also stops linking on false matches: names a test file
defines no longer tie to other files, and edited (not new) definitions and
multi-line signature parameters no longer count as definitions.

Graph and CP-SAT groups get titles that say what they change ("Update
pr_split/cli.py (part 1 of 2) and 3 more files") instead of
"chore(split): review cli-1".

With this, all 18 sub-PRs of that merge and all 10 of an older 1,698-line
feature PR pass their full test suite on their own, and merging each set
back reproduces the original branch exactly.

"pr-1 hold a single hunk each" now reads "pr-1 holds a single hunk" for
one group ("pr-1, pr-2 each hold a single hunk" for several). The editor
accepts help (or ?) to list its commands again, and an unknown command
points to it.

📝 Walkthrough

Walkthrough

The planner now analyzes dependencies, changed tests, and related hunks when forming PR groups. It can combine mutually dependent groups and adjust test assignments. The CLI supplies development-branch file contents to the planner. The editor also supports redisplaying its help and reports oversized groups with singular or plural wording.

Merge Risk: 🔵 Low · up to b25cd

The new standalone planning works for common layouts. In src-layout projects, a test sub-PR may be ordered before the code it tests. Some LLM plans can also fail because of a duplicate group id. Both are bounded fixes that can be made before or shortly after merge.

Security Architecture Review

Security architecture risk: 🟡 Moderate · up to b25cd

The new planning pass can make sub-PRs more self-contained, but a failed file lookup can silently weaken its dependency analysis. That could leave a saved plan with tests separated from code they need. No new privilege bypass or data exposure was established.

Retained concerns

  • Medium · reliability · inferred: A Git read failure is treated like a missing file. The resulting hunk-only import analysis can omit a test-to-code dependency without failing structural plan validation, weakening the standalone sub-PR contract.
Security review details

Security Blast Radius

  • inferred — The established exposure is the integrity of generated groups and their PR dependency order in the repository being split. The inspected change does not establish a cross-service, credential, or deployment-authority transition.

Trust Boundaries and Controls

  • observed — The new read path crosses from parsed diff and import names into local Git object lookup. Argument-list invocation limits shell-injection exposure; lookup errors are nevertheless indistinguishable from absent files to dependency analysis.

Resilience and Maintainability Implications

  • inferred — Coverage and DAG checks constrain lost hunks and invalid ordering before publication, but cannot reject a missing dependency caused by an unsuccessful source lookup. That distinction matters when a standalone PR is expected to carry the tests needed to evaluate it.

Hardening Proposals

  • proposed — Distinguish a genuinely absent Git object from a lookup failure, and fail planning when source needed for dependency discovery cannot be read. Pinning analysis to a single commit would also make repeated reads consistent.

225-225: 🚀 Performance & Scalability | 🔵 Trivial | ⚡ Quick win

Compute _new_fields(added) once, outside the comprehension.

The comprehension calls _new_fields(added) again for every name in owner. Each call runs _FIELD_PATTERN over every added line of every group. The cost is O(|owner| × added lines). On a diff of about 4,000 lines with hundreds of new definitions, that is millions of regex matches on every find_needs call, and make_groups_standalone calls find_needs twice.

Proposed fix
-    fields = {name for name in owner if name in _new_fields(added)}
+    fields = set(owner) & _new_fields(added)

Absolute imports now also resolve under src/, so a test of src/pkg/mod.py
still builds on the group changing it. A test group peeled off an LLM
group gets a suffixed id when <group>-tests is already taken, instead of a
duplicate id that fails plan validation.
