Harden desktop state persistence and assess codebase readiness - #51
Desktop state loaders previously read whole files before enforcing size limits and followed symlinked primaries. Reuse the existing bounded regular-file reader across seven stores, preserve backup recovery, and measure write budgets using the exact persisted JSON representation.
Catalog mutations now become visible only after durable publication succeeds. Automation and consultation ledgers accept native Windows workspace paths instead of rejecting their own saved records on restart. Valid compact legacy conversation copies also remain recoverable when a normalized repair cannot fit the write budget; new writes still fail closed.
Includes a repo-wide architecture and readiness review, with concrete remaining work on automation retention, conversation recovery coverage, and provider process limits.
Validation:
161 boundary tests passed; new regressions demonstrated the previous failures.
All tooling/workspace type checks, lint, monorepo/acceptance checks and zero-production-advisory policy passed.
7 source-runtime tests and 4 native desktop journeys passed locally.
Real linked-provider coding passed through both CLI and desktop; source repair independently verified. These runs preceded the final legacy recovery correction, covered by new boundary regressions and final CI.
First Linux CI failed the default five-second fresh-bot composer assertion. The test now waits for its independently booting worker within the unchanged 60-second overall journey deadline; the targeted native journey passed locally. No retries or skips added.
Windows path semantics were emulated on macOS; native Windows process behavior was not exercised.
Packaged acceptance is delegated to PR CI; no local installer was rebuilt or reinstalled.
The desktop state ledgers now use bounded regular-file reads and enforce size limits against persisted JSON formatting. Bot catalog changes publish after successful writes. Automation and consultation ledgers accept canonical absolute Windows paths. Boundary tests and an engineering codebase review document were added.

Bounded reads and serialized-size limits apps/desktop/src/main/bot-*-ledger.ts, apps/desktop/src/main/bot-team-catalog.ts, tests/boundary/desktop-state-read.test.ts, tests/boundary/catalog-publication.test.ts
Seven desktop state readers use bounded regular-file reads. Save-size checks use pretty-printed JSON with a trailing newline. Boundary tests cover symlinked primaries, configured size limits, backup recovery where supported, and oversized ACP session updates.
Catalog writes and publication apps/desktop/src/main/bot-catalog.ts, tests/boundary/catalog-publication.test.ts
Bot catalog mutations use replacement values. In-memory catalog state updates only after the write and permission update succeed. Tests verify that persistence failures do not publish attempted changes.
Canonical Windows workspace paths apps/desktop/src/main/bot-automation-ledger.ts, apps/desktop/src/main/bot-consultation-ledger.ts, tests/boundary/desktop-ledger-windows.test.ts
Automation and consultation parsers validate absolute paths with isAbsolute and retain canonical-path checks. Boundary tests cover restoration of records with canonical Windows workspace paths.

Summary
Review findings and assessment docs/engineering/codebase-review-2026-10-25.md
The document summarizes architecture, maintenance status, verification results, readiness, and review limitations. It also records outstanding findings on dispatch-history retention, conversation-replacement recovery tests, provider CLI output limits, and Windows process-tree cancellation.
Some users with a near-limit legacy backup could be unable to reopen recoverable conversations. Preserve startup recovery before merging.

parseLedger accepts a legacy backup so adding default arrays cannot make the
constructor reject that valid ledger solely because the repaired JSON exceeds
MAX_LEDGER_BYTES. Keep the recovered ledger loadable and defer the rewrite or
use a representation that fits the limit.
