publish.py: retry a release call that ends without a result; print the release's step and code - #1334
The staging coordinator deploy failed on its first attempt in runs 40261310012, 40265725881 and 40274465086 while the release itself completed (a re-run returned "unchanged" with the new digest). This makes publish.py retry a release call that ends without a result, and print the release function's step and code when it reports a failure.
What failed
The job log's {"status": "failed", "errorType": "RuntimeError"} was publish.py's own command failed: aws, not a failed release. CloudWatch metrics for fcvm-coordinator-release (per minute, us-west-1):

The CLI's call ends about 260 s in while the function keeps running. The CLI retries the invoke, the function's reserved concurrency of 1 throttles those retries, and the CLI exits non-zero. In 40273777374 the cutoff came just after the release finished, so the CLI's retry started a second invocation that answered "unchanged". What drops the call at about 260 s is not established; releases of 257 and 258 s returned normally.
Change
command() raises CommandFailed, which carries the exit status.
A failed aws lambda invoke is retried after 60 s within the existing 11-attempt budget, printing the CLI exit status. The release holds the Terraform backend lock and is idempotent, so a later invocation reports busy while the first still runs and "unchanged" once it has finished. An invoke that keeps failing (for example a permission error) still fails the job after 10 retries.
A result other than deployed or unchanged prints {"release": {"step": ..., "code": ...}}, each field only when present and a plain token of at most 64 characters. No other field of the result is printed. The release function gains these fields in an ejc3/aws PR; until it is applied nothing extra is printed.
Evidence
$ python3 -B fleet/coord/test_release.py
Ran 22 tests in 0.509s
OK
The four new tests in ReleaseInvocationTests fail against the previous publish.py (no step/code line; the first failed invoke raises instead of retrying).
Contract and impact: CI deploy tooling for staging only. Minimum evidence: the unit tests above and the next staging deploy.
Summary by CodeRabbit
Bug Fixes
Release invocations now retry after failures, with a 60-second pause between attempts, up to 10 times. If all attempts fail, the final error is reported.
When a release result is invalid, the error output may include the relevant step and a filtered code to help identify the issue.
…e release's step and code
The staging deploy failed on its first attempt in runs 40261310012, 40265725881 and
40274465086 with {"status": "failed", "errorType": "RuntimeError"}, while the release
went on to complete. That RuntimeError was publish.py's own "command failed: aws", not a
failed release: Lambda metrics show the invocation still running when the CLI exited
(272 s against a CLI exit at 261 s, 309 s against 269 s, 320 s against about 272 s),
followed by 2 throttles in the minute the CLI exited. The CLI's call ended about 260 s in,
its own retries of the invoke were throttled by the function's reserved concurrency of 1,
and the CLI gave up. In run 40273777374 the same cutoff came right after the release had
finished (258 s), so the CLI's retry ran a second invocation that returned "unchanged".
- command() raises CommandFailed, which carries the exit status.
- A failed `aws lambda invoke` is retried after 60 s within the existing 11-attempt
budget, printing the CLI's exit status. The release is serialized and idempotent, so a
later invocation reports busy while the first one runs and unchanged once it finished.
- When the release result is not deployed or unchanged, print its `step` and `code`
fields (the release function adds them in ejc3/aws), only when each is a plain token.
No other field of the result is printed.
Tested: python3 -B fleet/coord/test_release.py (22 tests, OK). The four new tests in
ReleaseInvocationTests fail against the previous publish.py.
The publisher preserves subprocess return codes, retries failed Lambda invocations up to 10 times with 60-second delays, and prints valid attribution fields when a release result is invalid.

Summary
Invocation failure and retry handling fleet/coord/publish.py, fleet/coord/test_release.py
command raises CommandFailed with the subprocess return code. Lambda invocation failures are retried up to 10 times with 60-second delays. Tests cover retries, successful results, and exhaustion of all attempts.

Merge Risk: Low · up to 392b1
A staging deploy with invalid CLI arguments or configuration will take ten extra minutes to report failure. The change is mergeable with that delay acknowledged, though failing immediately would improve deployment feedback.
